Motivation: what actually sustains it

Intrinsic and extrinsic drives, the three needs behind durable motivation, and why rewards sometimes backfire.

01Two kinds of drive

Extrinsic motivation comes from outside the activity: grades, money, approval, avoiding trouble. Intrinsic motivation comes from the activity itself: curiosity, interest, the satisfaction of getting better. Both work, but they behave differently over time. Extrinsic motivation is strong and immediate but fades when the reward stops. Intrinsic motivation builds slowly and sustains itself.

Most real motivation is a mix. Someone can study biology because they find it fascinating and because they need the grade. The mix matters: when external pressure dominates, engagement tends to be shallower and drops off as soon as the pressure lifts.

02The overjustification effect

Paying people to do something they already enjoyed can reduce how much they do it once payment stops. In a well-known study, children who liked drawing were given an expected reward for drawing. Afterwards they drew less freely than children who were never rewarded.

The usual explanation is that the reward changes the story the person tells themselves. Instead of I do this because I like it, the story becomes I do this because I get paid. Remove the pay and the reason disappears with it. Unexpected rewards and rewards for genuine competence rather than mere participation do not seem to cause the same damage.

03Three needs

Self-determination theory proposes that durable motivation grows where three needs are met. Autonomy is the sense that you chose this rather than had it imposed. Competence is the sense that you are capable and improving. Relatedness is the sense of being connected to other people through the work.

This gives a practical diagnostic when motivation collapses. Ask which of the three is missing. Work that feels forced is an autonomy problem, and often improves if you can choose the order, the method or the setting. Work that feels hopeless is a competence problem, and improves if you lower the difficulty until you can succeed and then raise it. Work that feels isolating is a relatedness problem, and improves with a study partner or an audience.

04Goals that behave well

Performance goals aim at looking capable: getting the grade, beating a classmate. Mastery goals aim at becoming capable: understanding the topic well enough to explain it. Mastery goals tend to survive setbacks better, because a bad result is information rather than a verdict.

Specificity matters too. Study more is not a goal, it is a mood. Do twenty practice problems before six is a goal, because you can tell whether you did it.

05Starting beats feeling motivated

Motivation is commonly treated as a prerequisite for action, but the causal arrow runs both ways and is often stronger in reverse. Doing a small amount of the work produces progress, progress produces a sense of competence, and competence produces the willingness to continue.

This is why the smallest possible first step is such a reliable tool. Opening the document and writing the title is not a trick to fool yourself. It is the shortest route to the state in which the work feels possible.
