Attention, and why multitasking fails

What attention actually is, the hidden cost of switching, and how interruptions damage work you were not even doing.

01Attention is selection, not effort

Your senses deliver far more than the brain can process, so attention acts as a filter that selects a small stream for deeper handling. Everything else gets minimal processing. This is why you can miss something obvious while concentrating elsewhere, a phenomenon known as inattentional blindness.

Selection also explains why interest matters so much. Attention is drawn automatically by things that are moving, loud, novel or personally relevant. Holding attention on something that is none of those, like a dense textbook page, requires deliberate control, and that control is limited and tiring.

02The switch cost

The brain does not run two demanding tasks in parallel. It alternates between them, and each switch carries a cost. Part of the cost is reconfiguring for the new task, and part is residue from the old one: a fragment of the previous task stays active and competes for resources.

Measured in the lab, switching between tasks can lengthen total time substantially and raise error rates, even when each individual task is easy. In practice this is why answering messages while reading means both the reading and the replies come out worse.

03Interruptions cost more than their length

A thirty second interruption does not cost thirty seconds. After the interruption you have to rebuild the mental state you were in: where you were in the argument, what you had already ruled out, what you were about to do next. Studies of interrupted office work put full recovery well beyond the length of the interruption itself.

The worst interruptions are self-generated. Reaching for a phone because of a stray thought is an interruption you chose, and choosing it repeatedly trains the habit of choosing it.

04Why a phone on the desk still costs you

Research on what is sometimes called brain drain found that the mere presence of a visible phone reduced performance on attention-demanding tasks, even when the phone was silent and face down. The proposed explanation is that suppressing the urge to check it consumes some of the same control you need for the task.

The practical conclusion is unglamorous: distance beats willpower. A phone in another room costs nothing to resist because there is nothing to resist.

05Building attention you can rely on

  • Work in defined blocks with a clear finish line, so attention has a target and an end point.
  • Remove the option rather than resisting it: close tabs, leave the phone elsewhere.
  • Keep a scrap list for stray thoughts so they can be parked instead of chased.
  • Expect the first few minutes to feel bad. Settling into deep focus takes time, which is exactly what frequent switching prevents.
  • Protect a small number of genuinely undistracted blocks rather than trying to make every hour perfect.
